    Please describe the issue, not the person.  

    What exactly needs to be corrected right now?

  • We do need to move quickly.  

    So let’s get precise.  

    What is the main blocker, and what support is needed today?

  • Instead of: Need this fixed ASAP.  

    Try: This affects tomorrow morning’s schedule. Please tell me by 3 PM today whether this can be completed, or what support you need to complete it.

  • Let’s pause.  

    We will keep this discussion respectful.  

    Please finish the point. Then we will decide the next step.

  • My tone was too strong.  

    Let me restate this clearly.  

    Here is the standard, and here is the next step.

  • I want to give one piece of feedback about the meeting.  

    The standard you raised was important.  

    But the way it landed shut the room down.  

    Next time, challenge the issue directly, not the person.

  • Here is what I need next.  

    Name the blocker. Name the owner. Name the deadline.

    • thinking only about what you want to say, not how it will land  

    • using urgency without clarity  

    • correcting the person when you only needed to correct the work

    • forgetting that the room is also listening

  • Research in healthcare consistently shows that hierarchy affects communication. People often hesitate to speak up when they fear criticism, embarrassment, or retaliation from someone more senior. Psychological safety in healthcare is commonly described as the belief that one can speak up without fear of embarrassment, criticism, or punishment, and it matters for learning and patient safety. Workplace incivility in hospitals has also been associated with worse patient safety culture and with outcomes such as near misses, adverse events, and mortality. 

  • Not every short or direct message is harmful. Leaders still need to stop unsafe work, set standards, and make decisions. The issue is not “never be direct.” The issue is failing to notice that authority changes how directness is heard. In high-hierarchy settings, especially in East Asian contexts, hierarchy and collectivist norms can further reduce willingness to speak up, so leaders need to be more intentional about how they use authority. 

  • At KFSYSCC, we want leaders to use authority in a way that keeps information moving. That means being clear without being careless, urgent without being vague, and strong on standards without creating unnecessary silence. We use Authority Check to make sure the message gives direction and still leaves room for people to speak. This is especially important in high-stakes moments and in rooms where hierarchy is strong.

  • 醫療研究一再指出,階層會影響溝通。當人們擔心自己會被更資深的人批評、羞辱或報復時,就比較不敢開口。在醫療裡,心理安全感常被描述為:一個人相信自己可以說出來,而不用害怕尷尬、批評或懲罰。這和學習、病人安全都有關。醫院裡的不尊重或失禮行為,也被發現和較差的安全文化、接近事件、不良事件,甚至死亡有關。 

  • 不是每一句短話或直接的話都會有問題。主管仍然需要制止不安全的做法、講清楚標準、做出決定。重點不是「永遠不要直接」,而是要知道:有權威的人講同樣的話,聽起來會更重。在高階層文化裡,尤其是東亞情境中,階層和集體文化也會讓人更不敢說,所以主管更需要刻意地使用自己的權威。

  • 在和信,我們希望主管用權威的方式,是能讓資訊繼續流動的。意思是:講話要清楚,但不要粗糙;要有急迫感,但不要模糊;標準要高,但不要製造不必要的沉默。我們用 Authority Check,就是為了確認:這句話既能帶來方向,也還留下讓大家開口的空間。這在高風險時刻、或階層感很強的場景裡特別重要。
